Write the Loss Narrative Before the Win Narrative

Ask a team to write the launch announcement before they ship, and you get a confident paragraph about impact and adoption. Ask the same team, in the same meeting, to write the postmortem for the version where it fails, and watch how much new information surfaces that the confident paragraph never mentioned. Not because anyone was hiding it. Because nobody had asked the question in a way that made the doubts feel legitimate to say out loud.

Clinical trial design has a name for asking that question on purpose, at the one moment it's still cheap to hear the answer.

The clinical why

A trial's design commits years and patients to a specific bet before any data exists to confirm it was the right one. By the time a readout meeting happens, the design is fixed, the sample is enrolled, and whatever gaps existed in the plan are now permanent features of the dataset, recoverable in principle only through amendments that cost credibility and sometimes the trial itself. The moment of maximum freedom to fix a design flaw is also, structurally, the moment of least information about whether the design has one.
